Run & Maintain

Hypercare Review & Transition to BAU

1Priya

Week six of hypercare. Three items today: incident trend and whether we exit hypercare on Friday, transition to BAU and the support model, and benefit tracking. Then I'd like ten minutes at the end that isn't about numbers.

2Lena

I'll start with the trend, because it's the good news. Week one, three hundred and twelve incidents. Week two, one eighty-eight. Then ninety-four, sixty-one, forty-eight, and this week forty-one. The curve has flattened, which is what we want to see before exit.

3Michael

Flattened is different from low. Forty-one a week — is that a steady state we can live with, or is it a backlog we're pretending is a steady state?

4Lena

Fair distinction. Of the forty-one, twenty-nine are how-to questions — users asking how to do something, not defects. Eight are data corrections from the migration. Four are genuine defects, all severity three. So the defect run rate is four a week and falling.

5Ken

I want to add something about the twenty-nine how-to questions, because they're not evenly spread. Eighteen of them come from three branches, and all three are branches where the manager didn't attend the training. That's not a system problem — it's a leadership problem, and it's mine to fix.

6Michael

That's a useful thing to know, and thank you for saying it that plainly. What are you doing about it?

7Ken

I'm running a session for those three managers next week, and I've changed the rule for Wave 2 — branch managers complete training before their staff, not alongside them. If the manager can't answer a basic question, the staff stop trying and call the help desk.

8Priya

I'm taking that into the Wave 2 approach document as a standard. Grace, the finance side — where did the AR variance land?

9Grace

Exactly where we hypothesised. Foreign currency revaluation timing. It resolved itself at the February month-end close, and the closed February balance reconciles to the yen. I've signed it off and closed the finding.

10Michael

And the February close itself — how many days?

11Grace

Eight days. Down from eleven. Not the six we put in the business case, but that was always going to be a second-year number — we can't restructure the close process and go live in the same month.

12Michael

Agreed, and I'll say that to the board in exactly those words. Eight in the first close is a good result and I don't want anyone framing it as a miss.

13Priya

Let's talk transition to BAU. The proposal is: hypercare ends Friday the thirteenth. From Monday, incidents go to the standard service desk with Northwind as third-line. SLA is four hours response and one business day resolution for severity three, two hours and same day for severity two, thirty minutes and four hours for severity one. Ken, Grace, is that workable?

14Ken

Almost. One gap. The SLA is defined in business hours, and business hours are defined as Chicago. Our nightly interface window is two a.m. to five a.m. Japan time, which is nobody's business hours. If that batch fails at two a.m., under this SLA the clock doesn't start until Chicago opens — which is eleven p.m. Japan time, twenty-one hours later.

15Lena

He's right, and that's an oversight on our side. The SLA template came from our EMEA contracts.

16Michael

So fix it. What's the right answer?

17Lena

Batch failures on the nightly interface should be follow-the-sun, not business-hours. Our Manila team is online at that time. I'll carve out the nightly interface as a twenty-four-seven scope item — it's a small delta on the support fee, and I'd rather absorb the conversation now than have this argument during an incident.

18Grace

Get me the number before Friday and I'll approve it if it's what you're implying. I'd rather pay a small premium than have a failed interface sitting untouched for twenty-one hours during month-end.

19Priya

Captured. Second BAU item — the three distributors we de-scoped into Wave 1.5. Ken?

Ken。

20Ken

Two of the three are now in testing and I expect them live in May. The third — the large one Michael called personally — has committed to June, in writing, with a named project manager on their side. That call made the difference, and I should say so out loud: I'd been chasing them for four months and got nothing.

21Michael

That's not a failure on your part, Ken. That's the system working the way it should — you escalated at the right time, through the right channel, with a one-page brief that made the call easy for me. I want that written up as the example for the other regions.

22Priya

Third item, benefit tracking. Let's be disciplined about this, because programmes love to declare victory and stop measuring. Baseline was: eleven-day close, no single customer view, and four point two percent invoice error rate. Current: eight-day close, single customer view delivered, invoice error rate one point one percent. Grace, do you accept those as measured, not estimated?

23Grace

The close and the error rate are measured — I can trace both to source. The single customer view is delivered as a capability, but I wouldn't claim the revenue benefit yet. We said cross-sell would improve; we have six weeks of data. Ask me in September.

24Michael

That's the right answer and it's rarer than it should be. Priya, keep the benefit review running quarterly for two years, and put it on my calendar, not just the PMO's. Benefits die when nobody senior is watching.

25Priya

Will do. So — the decision. Do we exit hypercare on Friday?

26Lena

Yes, subject to the nightly interface SLA change being signed.

27Ken

Yes from me, and I'd add — I want the command centre call kept for two more weeks, but at fifteen minutes instead of an hour. Not because we need it operationally. Because my team has been in a daily rhythm for six weeks and I don't want to drop them off a cliff.

28Priya

That's granted, and it's a better reason than an operational one. Grace?

Grace。

29Grace

Yes. And formally: I'm releasing the OCR temporary resource at the end of March. The accuracy has come up to ninety-six point one percent as the vendor tuned the model, so the condition Ken set in the fit-gap workshop is now satisfied. I want that closed properly in the risk log rather than just forgotten.

30Michael

Then hypercare ends Friday. Project Atlas Wave 1 is closed as a project and live as an operation. Priya, thank you — you ran this properly.

31Priya

Thank you. Now the ten minutes I asked for. Lessons learned — and I want the honest ones, not the ones that make us look good. I'll go first. I built a UAT schedule that ran over Japanese year-end close, and Ken's team paid for that mistake with six weeks of evenings. I should have asked the question "what's happening in each country at that time of year," and I didn't.

32Lena

Mine is the SLA we just fixed. We reused an EMEA template in an APAC deployment without reading it against the local operating hours. It's a small thing that would have become a big thing, and we only caught it because Ken read the document properly. Somebody on my side should have.

33Grace

Mine is that I approved a business case with a six-day close in year one. That number was never realistic and I knew it when I signed it. I signed it because it made the case look better. Next time I'd rather present a case that survives contact with reality.

34Michael

That's a brave thing to say and I'm glad it's in the minutes. Mine: I approved the Japan-first approach in the initiation meeting and then spent the next six months asking Ken why Japan had so many requirements. I made the right decision and then behaved as if I hadn't. Ken, I owe you that one.

35Ken

That's generous, but I'd say the questions helped. They forced my team to separate what we actually needed from what we were used to. We went into that workshop with forty-seven requirements and came out with two enhancements, and the discipline came from being challenged.

36Ken

My own lesson is different. For the first two months of this programme, I didn't speak up in these calls. I understood maybe seventy percent of what was said at speed, and I told myself it would be rude to keep asking. Then I asked for the decisions to be written in the chat, and everything changed — not just for me, for the Singapore team too. My lesson is that the thing I thought was politeness was actually a project risk.

37Michael

Say that again at the Wave 2 kick-off. Not as a lesson learned slide — say it the way you just said it.

38Priya

That's the note to end on. Actions: Lena sends the SLA delta to Grace by Friday. Ken writes up the escalation example and the manager-first training rule for the Wave 2 approach. Grace closes the OCR condition in the risk log. I'll issue the closure report and set the quarterly benefit reviews. Command centre continues fifteen minutes daily for two weeks.

39Priya

And Wave 2 kick-off is the eighth of April. Ken, you're the requirements lead for it — across all countries, not just Japan. Michael's decision, and I agreed with it before he finished the sentence.

40Ken

Then I'd better start reading the SLA templates.

(Michael [3])

Flattened is different from low. Is that a steady state we can live with, or a backlog we're pretending is a steady state?

A is different from B で言葉の混同を指摘 → X, or Y?

They're not evenly spread. Eighteen of them come from three branches, and all three are branches where the manager didn't attend the training.
That's not a system problem — it's a leadership problem, and it's mine to fix.

(Grace [23])

The close and the error rate are measured — I can trace both to source.
[X] is delivered as a capability, but I wouldn't claim the revenue benefit yet. We have six weeks of data. Ask me in September.

Ask me in September.

(Lena [17])

It's a small delta on the support fee, and I'd rather absorb the conversation now than have this argument during an incident.

(Ken [27])

I want the call kept for two more weeks, but at fifteen minutes instead of an hour.
Not because we need it operationally. Because my team has been in a daily rhythm for six weeks and I don't want to drop them off a cliff.

Not because [業務上の理由].

I should have [すべきだったこと], and I didn't.
