This is the go/no-go for Wave 1. The purpose is a decision, not a discussion — we've had six months of discussion. I'll walk the readiness checklist, then I'll take a vote from each of you, on the record. Michael has the final call.
Checklist. Solution readiness: UAT formally closed on the nineteenth, all three exit conditions met. Zero open severity ones. Six severity twos, all with documented workarounds. Lena, confirm?
Confirmed. And to be precise, the six severity twos are all in reporting, not transaction processing. Nothing that stops an order or an invoice.
Data readiness. Three migration trial runs completed. Final trial reconciled at ninety-nine point nine seven percent on customer master, one hundred percent on open orders. Grace, you had something on this.
I do, and I'm sorry to bring it to this meeting rather than earlier — we found it yesterday afternoon. Open accounts receivable reconciles to within four point two million yen. On a balance of one point eight billion, that's under a quarter of a percent, but it's not zero and I can't sign off a variance I can't explain.
Okay. This is exactly the kind of thing I said I didn't want to hear today — but you found it yesterday, so you're telling me at the first opportunity. That's different. What do we know?
Not enough yet. My team is working through it now. My hypothesis is that it's foreign currency revaluation timing — legacy revalues at month end, the new system revalues daily. If that's the cause, it's a presentation difference, not a real difference, and it will resolve itself at the first month-end close.
That hypothesis is very plausible. The amount is also roughly the size I'd expect from FX movement on your yen-denominated export receivables over a month.
"Plausible" isn't "confirmed." Grace, what do you need, and by when can you have an answer?
Two of Lena's data team for one day, and I'll have it by Friday morning — before the cut-over window opens on Friday night. If it's FX timing, I sign off. If it's something else, we've got a real problem and I'd be calling for a delay.
You'll have them. I'll pull them off the cut-over dry run — that's already been rehearsed twice, so it's the right thing to sacrifice.
So this becomes a gating item on the checklist. Business readiness — Ken?
We're ready, with three things I want on the record. First, training: four hundred and twelve users trained, ninety-six percent completion. The sixteen outstanding are all in one branch and they're scheduled Thursday.
Second, the manual OCR fallback. The temporary resource started Monday, the daily error report is running, and we've dry-run the correction process against last week's real orders. That one I'm comfortable with.
Third — and this is the one I want to raise properly. The cut-over weekend is the thirty-first of January and the first of February. That is the two days after Japanese month-end. Our branches submit their January sales adjustments on the first working day of February, which is Monday. If cut-over runs long, they'll have no system to submit into on Monday morning.
How long is the window, Lena, and how much float is in it?
Lena、
The plan is thirty-one hours, from Friday twenty-two hundred JST to Sunday zero five hundred. Our best rehearsal was twenty-six hours, the worst was twenty-nine. So we have two hours of float against the worst case, and a hard checkpoint at Saturday eighteen hundred — the point of no return. If we're not past data load validation by then, we roll back.
Two hours of float is thin for me. Can we start the window earlier — Friday at eighteen hundred instead of twenty-two hundred?
Not from my side. We can't close the legacy books until the Friday batch completes, and that finishes at twenty-one thirty.
Then a different ask. If we roll back at Saturday eighteen hundred, the branches submit into legacy on Monday as normal and we've lost nothing. My worry is the middle case — we finish at, say, Sunday ten hundred, five hours late, and everyone comes in Monday to a system nobody has smoke-tested. Can we agree that if we're more than four hours late, business verification moves to Monday and we open the system to users on Tuesday?
That's a sensible pre-agreed decision rather than a judgement call at five in the morning by exhausted people. I like it. Lena, any technical objection?
None. I'd actually prefer it. The riskiest thing in any cut-over is a tired team making a go decision at the end of a thirty-hour shift.
Captured as a pre-agreed contingency: more than four hours late equals Tuesday opening, decided by me and Ken jointly, no escalation required. Last checklist item — hypercare. Support model is in place: Northwind on site for two weeks, then remote for six. Command centre daily at nine a.m. JST for the first ten days.
Alright. Votes, on the record. Lena — solution and technical readiness?
Go.
Go です。
Ken — business readiness for Japan?
Ken、
Go, conditional on the pre-agreed Tuesday fallback being documented before Friday. Not because I doubt it — because I want my branch managers to have read it, not heard it.
Go です。
Grace — finance readiness?
Grace、
Conditional. I'm a Go if the AR variance is confirmed as FX timing by Friday morning. If it isn't, I'm a No, and I'd want that respected rather than argued with at midnight on Friday.
It will be. Nobody overrides a finance No on this programme. Priya — programme readiness?
Go, with the two conditions on the table.
Go です。
Then here's my decision, and I want it minuted exactly like this. **Conditional Go.** We proceed to cut-over on Friday night, subject to two conditions: the AR variance explained and signed off by Grace by ten a.m. Friday, and the Tuesday-opening contingency documented and circulated to branch management by Thursday close of business.
If either condition is not met, we do not proceed, and the fallback date is the first of March. I'd rather explain a delay to the board than explain a failed go-live to our customers.
Understood and minuted. One last thing from me, and it's not procedural. Whatever happens this weekend, the team on the bridge on Friday night will be Lena's engineers and Ken's branch testers, at two in the morning. Michael, Grace, if you're able to drop into the command centre at any point over the weekend, do. It matters more than you'd think.
I'll be there Saturday morning. Ken, I'll be in Tokyo — I fly in Friday.
Thank you. That will mean a lot to the team.
Then we're done. Actions are on the screen. Good luck, everyone — see you in the command centre.

I do, and I'm sorry to bring it to this meeting rather than earlier — we found it yesterday afternoon.
That's under a quarter of a percent, but it's not zero, and I can't sign off a variance I can't explain.
Michaelの反応 "you found it yesterday, so you're telling me at the first opportunity. That's different."
(Michael [9])
"Plausible" isn't "confirmed." What do you need, and by when can you have an answer?
Can we start the window earlier? → Not from my side.
Then a different ask. +
If we roll back, we've lost nothing. My worry is the middle case — [
Can we agree that if [条件], then [対応]?
(Grace [29])
I'm a Go if [条件]. If it isn't, I'm a No — and I'd want that respected rather than argued with at midnight on Friday.
(Michael [32][33])
Here's my decision, and I want it minuted exactly like this. Conditional Go.
We proceed, subject to two conditions: [1] and [2].
If either condition is not met, we do not proceed, and the fallback date is [日付].
