This is the official kick-off of Project Atlas. I want to be clear about what this meeting is and isn't. It is not a status update. By the end of today, everyone should be able to answer three questions: what are we building, what's my role, and how do we make decisions.

Let me say one thing before we get into the detail. I've sponsored four programmes at this company. Two succeeded. The two that failed didn't fail on technology — they failed because people stayed quiet when they saw a problem. So my one ask is this: bring me bad news early. I will never punish you for that.

I want to flag one thing now rather than later. The critical path runs through the EDI interfaces to your distributors. That's the piece with the most external dependency, and it's the piece I worry about.

In these calls, decisions often get made in the last five minutes, in fast English, and the Japan team doesn't always follow. Then two weeks later we find out we agreed to something. Could we make it a rule that every decision is written down in the chat before we move on?

That's one of the most useful things anyone has said today. Yes. I'll type every decision into the chat as we go, and the minutes will only contain decisions and actions — no narrative.

Don't compress the requirements phase. Every programme I've seen fail, failed there. Extend the fit-gap by two weeks and take it out of the contingency, not out of UAT.

ポイント:①「文化的な話」と予告して身構えさせない → ②誰も責めずに現象だけ描写 → ③具体的なルールとして提案する。「配慮してほしい」では動かないが「ルールにしよう」は動く。
